Mejora del proceso de ventas aplicando la metodología DMAIC para incrementar el nivel de servicio de una distribuidora de bebidas

Resumen
La presente investigación tuvo como finalidad de proponer un plan de mejora del proceso de ventas aplicando la metodología DMAIC para incrementar el nivel de servicio de una distribuidora de bebidas no alcohólicas. En el diagnóstico, la empresa presentaba un nivel de servicio del 46,1% correspondiente al promedio de los años 2021 y 2022, generando pérdidas económicas de S/ 377 476,22; para lo cual se propuso estructurar el plan de mejora en base a la metodología DMIAC, mitigando las causas raíz del problema según ciertas estrategias específicas de solución, lo que repercutió en la mejora de los indicadores del proceso de ventas, donde la efectividad del personal de ventas pasó de 57,1% a un 77%, pedidos atendidos de 92,3% a 96%, pedidos atendidos a tiempo de 49,4% a 84% y pedidos conformes de 92,8% a 98%. De esta manera, el nivel de servicio incrementó en un 52% resultando en un valor propuesto de 70%, con la reducción de pérdidas a S/ 231 438,28; por tanto, gracias a la propuesta se generó un beneficio económico de S/ 146 038,04, a partir de una inversión de S/ 36 786,17 y egresos de S/ 97 301,47, resultando en un VAN de S/94 153.47, un TIR de 85,3% y un costo beneficio de 1,21, siendo la propuesta económicamente viable.
The purpose of this research was to propose a plan to improve the sales process applying the DMAIC methodology to increase the level of service of a non-alcoholic beverage distributor. In the diagnosis, the company presented a service level of 46,1% corresponding to the average for the years 2021 and 2022, generating economic losses of S/ 377 476,22; for which it was proposed to structure the improvement plan based on the DMIAC methodology, mitigating the root causes of the problem according to certain specific solution strategies, which had an impact on the improvement of the sales process indicators, where the effectiveness of the sales staff Sales went from 57,1% to 77%, orders fulfilled from 92,3% to 96%, orders fulfilled on time from 49,4% to 84% and compliant orders from 92,8% to 98%.
