Propuesta de mejora de la gestión de inventarios en la distribuidora “Castillo” para aumentar el nivel de servicio

Resumen
La distribuidora Castillo, ubicada en la ciudad de Chiclayo, presentó durante el año 2024 una problemática en la gestión de inventarios, impactando en su desempeño operativo y nivel de servicio ofrecido a sus clientes. En dicho periodo, la empresa registró un nivel de servicio promedio anual de 76,99 %, por medio del cálculo de indicadores de control de inventarios se evidencio una demanda no atendida de 3 044 unidades frente a una demanda total de 13 229, situación que reflejó roturas de stock, las cuales alcanzaron un 35,31 % en el tercer trimestre del año. Esta deficiencia generó retrasos en la atención de pedidos, pérdidas de ventas y una disminución en la satisfacción del cliente. Asimismo, se observó un bajo nivel de la metodología 5S de solo 57 %. Por ello el objetivo principal fue incrementar el nivel de servicio a través de una propuesta de mejora en la gestión de inventarios, empleándose técnicas como la clasificación ABC, la técnica de los cinco porqués y el modelo de revisión periódica, complementados con la metodología SLP para la redistribución del almacén. Los resultados evidenciaron un aumento del nivel de servicio mayor al 90%, una demanda no atendida menor de 1 300 unidades anuales reflejados en una rotura de stock menor de 10%, por otro lado, el nivel de cumplimiento de la metodología 5S es del 95%. Obteniendo así un costo/beneficio de 1,94 soles, lo que se resume en que por cada sol invertido se obtiene 0,94 sol de ganancia.
Castillo Distribution Company, located in the city of Chiclayo, presented during the year 2024 a problem in inventory management, impacting its operational performance and the level of service offered to its customers. During that period, the company recorded an average annual service level of 76.99%. Through the calculation of inventory control indicators, an unmet demand of 3,044 units was evidenced compared to a total demand of 13,229, a situation that reflected stockouts, which reached 35.31% in the third quarter of the year. This deficiency generated delays in order fulfillment, loss of sales, and a decrease in customer satisfaction. Likewise, a low level of the 5S methodology was observed, at only 57%. Therefore, the main objective was to increase the service level through a proposal for improvement in inventory management, using techniques such as ABC classification, the five whys technique, and the periodic review model, complemented with the SLP methodology for warehouse redistribution. The results showed an increase in the service level to over 90%, an unmet demand of less than 1,300 units annually reflected in a stockout rate of less than 10%. On the other hand, the compliance level with the 5S methodology reached 95%. Thus, achieving a cost/benefit ratio of 1.94 soles, which means that for every sol invested, a profit of 0.94 sol is obtained.
